本文是对喜马拉雅团队管理课学员问题的解答。 关于平衡计分卡的相关内容，希望了解平衡记分卡的内容，如何用以及注意事项。 关于平衡计分卡，其实这个内容的相关模块是在我的团队管理系列课程的第三个模块—— “目标管理” ，在那里我介绍了平衡记分卡其实和 MBO、KPI、OKR 等一样都是 公司进行目标绩效管理的工具。 平衡记分卡是在上世纪 90 年代由哈佛商学院教授卡普兰和咨询专家诺顿所创造的。这个工具被创造出来的目的是 为了能够帮助我们进行目标分解和任务执行。 平衡记分卡的英文原名是 Balance Score Card。这个工具最大的特点是它名称里的“平衡”。为什么要强调平衡，是什么方面的平衡呢? 平衡积分卡的设计 改善了关键绩效指标设计上的缺陷， 因为许多企业在设定公司发展的绩效指标时多少存在一些偏差。 比如只关注业绩发展的指标，或只关注销售额的指标，又或者是在目标的设定过程中比较关注短期的目标。这些目标的设定是必然会发生的，因为人性使然。但是从公司整体的长远发展来看，这么做会造成严重的问题。 举个例子，这个团队的目标只关注销售额，一切行为以销售为指针，这样的目标导向可能会带来其他的问题。 比如前两年百度搜索出现了一系列的事件，包括魏则西的莆田系医院事件等，这些事件都能给企业形象带来巨大的负面影响。所以公司在考虑业绩目标时，不能只看谁带来最多的销售额，就把谁放在搜索排名的前面，以牺牲公司的长远利益来获取短期利益，而应该考虑能给用户带来的真正的价值是什么。 正是因为企业在制定绩效目标的时候，稍有不慎就会给企业的发展带来重大偏差。因此，平衡记分卡的观点是， 在设定成员目标绩效的时候，既要考虑财务指标，也要考虑非财务指标;既要考虑短期利益，也要考虑长期利益;既要考虑外部发展，也要考虑内部发展。 基于这样的要求，平衡记分卡要求成员在设置绩效目标时，要同时考虑四个方面，即财务、客户、运营、以及学习与成长。每一个绩效表都涵盖了这四个方面的内容。举个例子，基于平衡计分的目标绩效内容如下： 财务方面： 未来一年销售额达到1个亿，净利润率保持在30%。 客户方面： 客户的 NPS(净产品推荐)达到50%，说明用户对产品的满意度很高，愿意推荐给其他人。 运营方面： 提升公司的产品开发和中台的协同机制，项目交付周期时间缩短20%，提升效率。 学习成长： 建设企业大学，为员工提供在线培训和学习平台。 以上就是一个典型的平衡记分卡的内容。当然指标还可以进行扩展，但是必须要包含以上这四个的项目类型。 平衡计分卡本身没那么神奇，只不过它提供了一个思考公司指标的维度。在使用平衡计分卡时，还需要注意到这四个方面的权重，需要根据公司发展的战略目标以及需求进行调整。 另外，还是正如我们在OKR课程里强调的那样，包括平衡计分卡、OKR、KPI 这些都是目标绩效管理工具。我们在使用它们的过程中，要灵活地去使用，不用太拘泥于某一种形式。 如果要学习平衡计分卡，我会推荐卡普兰教授的经典著作 《平衡计分卡：化战略为行动》。这本书还介绍了如何把平衡计分卡作为一个战略工具把目标执行到位。 企业文化怎么培训才不会让员工产生抵触心理? 这个问题本身是无解的，因为企业文化不是培训出来的，培训只是形，而不是神。所以我想这名同学一定是感觉到了企业文化难落地的问题。 所以，我建议你可以再回过头听一下我在企业文化的模块中给大家介绍的内容。那个章节的内容里针对企业文化落地难的问题，讲解了如何从指定文化起步到文化的慢慢渗透，而不只是培训。这里我就简单提一些建议： 首先，要记住， 文化制定的过程以及文化的形式，与文化本身一样重要。 其次，文化落地需要考虑到： 1、文化形式，如手册 2、入职的时候要看员工文化价值观是否与公司相契合 3、培训 4、要把文化列入绩效管理 5、以身作则，身教重于言教 以上希望对你有所帮助。
