这篇文章是前两天公司内培训时老板跟部门里所有产品经理讲的，我写在这里也是结合自己并不丰富的产品经验来尝试总结归纳一下。一方面希望能提升自己对产品经理岗位的理解，另一方面也希望能与其他朋友们一同交流。如有不同意见，还望斧正。 一个产品经理/产品助理就是一个产品或者一个功能模块的Owner。行业前辈们总在强调要有Ownership，那么作为一个产品的Owner，我们都需要做些什么呢？ 不论你是在大公司还是在小团队，作为一个产品的Owner，产品经理总是要为自己的产品向老板、公司去争取更多的资源。这些资源包括但不限于设计资源、开发资源、测试资源、推广资源、渠道资源等。 之前自己在大公司的小团队，团队也尝试做过几款单品APP。这年头如果没有强劲的渠道、推广资源，单品APP很难在乱花丛中成为一枝独秀。团队Leader去跟老板申请线上推广资源，我们来跟市场同学协调媒体公关资源，在几个月的时间里也算做出了一款内容型产品。 现在自己在大团队中工作，整个团队的资源都是公用的。开发、测试资源都很紧缺，作为产品经理，自然少不了要与各个Leader去沟通，争取为自己的项目多争取几个开发，争取更早的测试排期。 资源永远是不够用的，产品经理只有尽可能的为自己的产品争取资源，才能保证产品能够活下去。 你负责的产品、功能现在究竟是一个怎样的情况？你真的了解它吗？ 不管你是中途接盘还是自己定义产品，作为产品的Owner，你都有责任与义务来明确自己产品的状况。立项时的目标是什么？现在进展如何？与竞品对比起来情况如何？自己产品的典型用户反馈有哪些？现在的用户是立项时的目标用户吗？自己产品的核心指标有哪些？ 摸清这些状况，能够更好的帮助产品经理定位自己的产品，思考进一步的发展。 不管你是负责一项业务还是一款产品，亦或是一个大产品里边的小功能， 产品经理都有必要明确自己业务的核心指标。并且要为核心指标的增长努力，同时也要为指标的下跌来负责。 毕竟产品经理这个职位本身就是用来背锅的，所以要尽可能的少让别人给自己身上放更多的锅。 入口、需求、用户体验是决定产品功能使用情况的三大因素，任何时候都决不能忽视用户体验的重要性。之前接手了一项功能模块，接手时整体模块的用户体验还不错，后来自己就做了一些衍生的拓展需求。单把一个小需求的用户体验做好是一件很容易的事，可当陆续做了几个衍生需求后就发现做好小需求的用户体验可能并没有什么难度与问题，但是当它们整合进入功能模块后，反而容易对大模块的用户体验造成了不好的影响（例如弹窗过多，逻辑冲突等等）。有时产品经理容易将目光聚焦在自己负责的业务上，因而忽视了整个大产品或大业务流程的用户体验。 另一方面，用户体验本来也是一项需要不断追求，并且很可能并没有尽头的东西。可能在某一个时间点，我们已经尽力把用户体验做到极致了，但是随着用户需求的变化，技术的进步，用户体验也会有进一步提升的空间。所以我认为 产品经理需要不断的回顾自己的产品，并且要更有全局性的看待用户体验，让用户体验变得更好。 天下武功唯快不破，今天想到的点子，很可能明天就被竞品抢先发布了。所以产品经理一方面要尽可能的对外争取资源，另一方面也要努力用最少的资源来取得最快的发布速度。 公司的资源永远是不够用的，所以更需要加倍的利用好自己已有的资源。这里举一个其他团队的例子，由于部门的服务端资源一直都很紧缺，基本提一个需求都得安排到2周之后。可时间不等人，2周之后可能就会错过推广的窗口期了。于是几个客户端开发自学服务端相关知识，初步的完成了产品对服务端的需求，最终成功的赶在推广窗口期前完成了产品的发布。我自己以前团队中，由于没有前端开发的资源，也经常是技术出身的产品经理自己撸袖子写前端来满足业务的需求。 所以当资源不够用时， 一方面我们需要重新思考需求的重要性，是否需要重新拆解需求，分期开发；另一方面也更需要思考是不是百分百的发挥了现有的资源。 只做好自己的业务、模块是不够的。大多数情况下，年轻的产品经理们负责的都只是一个庞大战场上的小的局部战役。如果只沉浸在自己的产品做得不错而沾沾自喜的话，会很容易忽视其他团队对你的支持。所以在设计自己的产品、业务的同时，应该考虑如何能够带动其他团队的业务。 小团队间相互推广、带量对于大产品而言是一种健康的发展方式。 团队里所有人都是产品的参与者，产品经理有责任也有义务向每一个可能关心这个产品的人同步进展。尊重每个人的知情权，让大家都了解进展也可以更好的发挥其他角色的Ownership 。既要告知大家良好的产品数据，也要及时同步不及预期的产品体验和用户反馈。 毕竟大家都是为了产品好，及时同步相关进展，既有助于产品的发展，同时也有助于让每一个参与者都更好的了解到自己的价值，发挥自己的价值。 产品经理是整个产品的负责人，要带领团队去征服一座又一座高山。让团队的每个人都有参与感、成就感一方面能够让大家发挥各自的本领，同时也更有助于 增加产品经理在团队中的信服力。 毕竟大家都愿意和靠谱的产品经理搭档，这是产品经理的重要加分项。 产品经理应当要努力比团队的其他成员看的更远，甚至在制定第一版的需求时就要考虑后续几个版本的迭代方向。这样既有助于设定考核产品迭代的里程碑，也有助于根据时势及时调整产品的发展方向。毕竟撰写产品文档与跟进需求开发只是门槛相对较低的技能， 会算命、有前瞻性是优秀产品经理的核心生产力。 事实上，前不久我负责的一款单品刚刚被安乐死。 毕竟市场是在不断变化的，所以出现产品迭代赶不上需求变化的情形也并不是一件稀罕事。有时这种情况可以通过及时调整产品方向，通过改版来处理。可一旦错过了机会，可能就会面临一个很尴尬的局面：公司养着这么一票人，他们也在努力的迭代产品，但是由于市场的变化、技术的限制，产品的核心指标一直上不去。那么这个时候产品经理就需要思考是不是该放下一些执念，让不合时宜的产品先停下脚步，甚至安乐死了。 毕竟即使是不合适的产品也需要相当多资源的投入 ，是不是应该将这些资源投入在更有价值的事情上呢？ 之前自己负责的产品就是现在的用户已经与产品发布时的目标用户发生了较大的变化，同时又由于技术的限制，在功能的开发与落实上始终没有找到一个对用户无损失而换取更多价值的方式。对于用户最主要的反馈也由于技术的限制而无法解决。虽然大家都感觉这个产品应该存在很大的潜力可以挖掘，前后也投入了不少资源，但考虑到现阶段整体的投入产出比，也还是不得不忍痛叫停了这款产品。 这应该是最不需要解释的话了吧。 不要局限在自己的小圈子。多观察世界，发现新的市场、新的机会，做下一个起飞者。 努力去发现风口，做好准备站在风口等风来。 产品经理这个行当，就是一个不断挖坑，填坑的职业。相当程度上需要依赖自己过往的经验来处理一个个不靠谱的需求、需要改变的产品。自己也只从业两年，自知在产品这条路上与行业前辈相比还望尘莫及。毕竟这需要不断的修炼与总结，所以这篇文章也是写写从业两年的自己对于行业前辈指导的理解。全当抛砖引玉，如有不同观点还望交流，斧正。
